The AI Governance Framework Every Technical Leader Needs

AI governance is not a compliance exercise. It is the operational structure that allows organisations to deploy AI at scale without losing control of quality, risk, and accountability.

Most conversations about AI governance start with regulation and compliance. That framing is too narrow. Governance is the operational structure that allows an organisation to deploy AI confidently and at scale: the policies, processes, roles, and controls that ensure AI systems are built well, deployed safely, monitored continuously, and corrected when they go wrong. Organisations that build this structure early scale AI faster and with fewer crises. Those that treat governance as an afterthought discover its absence during incidents.

The Four Pillars of AI Governance

Pillar 1: Deployment standards

What must be true of an AI system before it can be deployed to production? This includes: minimum accuracy thresholds tested on representative data, security review (data handling, access controls, input validation), human review design for high-stakes outputs, rollback plan, and named operational owner. Deployment standards make the go/no-go decision systematic rather than ad hoc.

Pillar 2: Ongoing monitoring requirements

What must be monitored after deployment, and how often? This includes: quality metrics reviewed on a defined schedule, alerts for metric degradation, evaluation against ground truth test sets run periodically, and an escalation process when metrics breach thresholds. Monitoring requirements ensure that degradation is detected programmatically rather than by a user complaint.

Pillar 3: Incident and error management

What happens when an AI system produces harmful, incorrect, or biased outputs at scale? This includes: incident classification (severity levels for AI output failures), response process (who reviews, who approves remediation), communication protocol (who is notified, how quickly, what is disclosed), root cause analysis, and post-incident improvement requirements.

Pillar 4: Model and data lifecycle

How are AI systems updated, retrained, or retired? This includes: model update review process (before deploying a model update, regression testing against evaluation sets), data retention and deletion policies (ensuring training data meets regulatory requirements), and deprecation planning (how systems are retired safely when they are no longer fit for purpose).

Risk Classification: Not All AI Deployments Need the Same Governance

A governance framework that applies the same controls to a low-stakes internal document summariser and a customer-facing credit decision system creates compliance theatre rather than real risk management.

Classify AI deployments by risk level: high-risk (customer-facing decisions, regulated domains, high error cost), medium-risk (internal automation with human review, significant but bounded error cost), low-risk (productivity tools, summarisation, content assistance with human editing). Apply governance controls proportionate to the risk classification.

Accountability: Who Owns What

  • Every AI system in production must have a named technical owner accountable for system performance
  • Every AI deployment decision must be approved by a defined role — not a process, a person
  • Incident response must have a clear escalation chain with named individuals at each level
  • Governance review schedule must be on a named team's calendar, not just in a document
  • AI governance is operational, not a committee — accountability requires names, not policies alone
